Growing Without Breaking

Growing Without Breaking keeps the operating model your rollout delivered fit as your organisation keeps growing, and builds your own people's ability to run it. You watch the next growth threshold, hold a light scaling rhythm, and re-tune the model before more volume, new sites or new teams start to strain it. An optional ongoing rhythm keeps us involved as a critical friend for as long, or as little, as you want.

Growing Without Breaking keeps the operating model fit as your organisation grows, and we keep six things working: the watch on your next growth threshold, the scaling rhythm of weekly, monthly and quarterly reviews, your teams' own improvement habit, a re-measure against your original baseline, periodic refreshes as conditions change, and your leaders' ownership of it all. The model your rollout delivered stays re-tuned for the scale you are moving to, not just the scale you were at.

The work is a blend you choose. We build the capability into your own people, so they can read the signals of growth strain and re-tune the model themselves. You can keep us on a light ongoing rhythm as a critical friend, run it entirely in-house, or do both. That balance is set with you at scoping, and it shifts over time as your people take more on.

Fewer than one-third of transformations both improve performance and sustain those improvements over time. Gains fade when they are not embedded in how performance is measured, rewarded and reviewed (McKinsey & Company (Harry Robinson, 'Losing from day one'), 2021).

When this helps

Growing Without Breaking is where you turn once a change is delivered and you want it to last through the next stages of growth. These are the situations we are most often asked into. If one sounds like yours, this is a good place to start.

The situation

How it helps

You have delivered a big change and want it to hold as you grow

Keeps the new operating model fit through the next stages of growth, so the gains stay in place as volume, sites and headcount climb

A past change faded once attention moved on

Puts a standing rhythm and a named owner in place, so improvements keep being reviewed and re-tuned rather than quietly slipping back

You want to own and run this in-house

Builds the capability into your own leaders and teams, so reading growth strain and re-tuning the model becomes something you do yourselves

You want a light critical friend, not another big programme

Gives you a periodic health-check and someone to call when a scaling decision is hard, at a cadence far lighter than the rollout programme

The organisation is shifting and the model needs to flex

Watches the leading signals that you are nearing the next growth threshold, so you re-tune the operating model before it strains rather than after

You inherited an operating model that is quietly decaying

Re-measures it against a short set of scaling indicators, finds where it has drifted, and gets it back to fit even if you were not there when it was built

What keeping it fit involves

We keep six parts of the scaling operating model fit, and make each one something your people can run:

  • Watch the next growth threshold - We track the leading signals that the current way of working is nearing its limit, like decisions getting stuck, communication straining or quality slipping, so you re-tune the model for the next stage before it breaks.
  • Run the scaling operating rhythm - A cadence of weekly, monthly and quarterly reviews keeps priorities, live metrics and accountability aligned as you grow, and surfaces strain while it is still small enough to fix cheaply.
  • Improve by habit, not by project - Your teams run their own improvement routine on how work flows, so operations keep getting better between reviews rather than only when a consultant is in the room.
  • Re-measure against the scalability baseline - We re-check the short set of indicators from your original Scalability Audit to see whether the model is holding and where it is drifting. This is a light recalibration, not a repeat of the full audit.
  • Refresh and course-correct as conditions change - As headcount, funding and demand move, we run periodic health-checks and targeted adjustments that keep the operating model fit for the organisation you are becoming.
  • Build the ownership and step back - We coach your leaders to read the signals, hold the rhythm and evolve the model themselves, then progressively hand over so scaling well is something you manage without us.
Why these six

These six are what keep a delivered operating model fit while an organisation keeps growing. The first three are the distinctive scaling move: watch the next threshold, hold the rhythm that catches strain early, and let teams improve as a daily habit rather than waiting for a programme. They come from the scaling literature, where the meeting rhythm itself is the mechanism that keeps a growing organisation aligned, and where the practices that work in one growth phase are the ones that trigger the crisis in the next.

The last three are the sustainment plumbing every Adapt engagement shares, tuned to this domain. We re-measure against the baseline you already set, refresh as conditions move, and build the ownership so your own people carry the first three. Put together, the model stays re-measured, re-tuned and owned at each new stage of growth, rather than fixed once and left to decay.

How it works

The method keeps the operating model fit and puts its running in your hands. The core is a capability build inside your own team, with an optional light rhythm we run alongside you. It works in four modes.

  • We scope how much you hold and how much we hold - The core is a capability build inside your team. On top of that you can keep a light ongoing rhythm with us, or run everything yourselves. We agree that balance with you at the start, and it shifts over time as your people take more on. It is never a heavy retainer.
  • We build the capability into your people - We coach a named owner for the review cadence, set up the forum where scaling decisions get made, and put the routines and improvement loops in place, so your leaders and teams can hold and evolve the model themselves.
  • We set a light rhythm you run - Weekly and monthly reviews run internally. A quarterly health-check re-measures the indicators from your Scalability Audit and reviews the growth-threshold watch-list, and an annual refresh decides what to re-tune for the next stage of growth.
  • We step back, and stay reachable on the terms you set - Once your people are holding the rhythm we hand it over and reduce our involvement. You decide whether we stay in for the quarterly health-check, drop to a call when a decision is hard, or step away entirely.
The thinking behind the method

Growing organisations do not redesign their operating model once. Research on operating-model redesign now treats it as recurring, and each new scale asks something different of the structure, the decisions and the processes. So the durable answer is not a bigger one-off fix, it is an internal ability to keep re-tuning the model as you grow.

That is why the capability build is the product here, not a side effect. We coach your people to read growth strain, hold the rhythm and run their own improvement routine, because a model kept fit by the people who run it stays fit between our visits. The optional rhythm with us is there to support that, not to replace it, and it gets lighter as your people take more on.

What you get

By the end, you have four things:

  • The operating model stays fit and keeps improving as you grow, re-measured and re-tuned at each new stage instead of drifting back toward the strain the rollout fixed.
  • Your own people own and run it - a named owner, a working forum, and teams who can read growth strain and adjust how work flows without waiting for a consultant.
  • A light rhythm and the feedback loops in place - weekly, monthly and quarterly reviews tied to a short set of scaling-health indicators and a watch-list of the next growth thresholds.
  • The option of us on call at the cadence you choose, from a quarterly health-check to an occasional conversation, with no obligation to keep us.

Owned by your people, supported by us as much or as little as you need, and lighter over time rather than heavier.

When we step back - and staying on call

This is the last stage of the arc, so it closes the loop. Once your named owner is holding the rhythm and your teams are running their own improvement routine, we hand the model fully to your people and step back. From there you set the terms: we stay in for the quarterly health-check, we drop to a call when a decision is hard, or we step away entirely and you run it all.

The re-measurement keeps working whether we are in the room or not. When a health-check shows the world has moved far enough that re-tuning is no longer enough and a bigger reset is needed, the loop points back to the diagnostic, and the four-stage cycle can begin again on the new reality. There is no further stage to buy. The intent is that scaling well becomes an internal habit you keep without us.

Where this sits

Growing Without Breaking is the final stage in how we approach scaling. It sustains the operating model that the Scale-Up Rollout Programme delivered, and it re-measures against the baseline that the Scalability Audit first set. It keeps the whole four-stage investment fit as you grow, and when a bigger reset is needed it loops back to re-diagnose and start the cycle again. It also stands on its own: if you have a delivered or inherited operating model that is quietly decaying, this is where to bring it.

Common questions

How is this different from the Scalability Audit?

The Scalability Audit assesses your operating model from scratch and sets a baseline. This re-measures against that baseline. It re-checks the same short set of indicators as a light recalibration to spot drift and confirm the model is holding, rather than re-running the full assessment. It is a re-measure, not a re-assess.

How is this different from the Scale-Up Rollout Programme?

The Scale-Up Rollout Programme delivered the operating-model change across the organisation as a one-off programme. This keeps that delivered model fit and evolving as you grow further. It sustains and re-tunes the change through an ongoing rhythm and your own capability, and does not re-deliver it.

Do we have to keep you on retainer?

No. The core deliverable is the capability built into your own people, and you can take that and run the reviews yourselves. The ongoing rhythm with us is optional, scoped with you, and deliberately lighter-touch than the rollout. It is never a heavy retainer, and you are never required to keep us.

What will our own people be able to do?

Your leaders learn to read the signals of growth strain and anticipate the next threshold. Your teams learn to run their own improvement routine on how work flows. And someone internally owns the review cadence, so holding and re-tuning the operating model becomes an in-house habit rather than a repeated consulting engagement.

Isn't this just continuous improvement?

It shares the spirit, but it is specific. The rhythm is tied to your scaling indicators and a watch-list of the next growth thresholds, so the focus is keeping the operating model fit as you grow, not general tidying. It is grounded in the scaling operating rhythm and the growth-phase research, and it hands your people a named ability to run it.

How much of this can we run ourselves?

As much as you want. You can take the capability build and run the whole rhythm in-house, keep us on a light quarterly health-check as a critical friend, or do both. We agree the split at scoping, and it usually tilts further toward you over time as your people take more on.
